Ask what an AI consultant costs and you'll get answers anywhere from £400 a day to nearly £3,000 a day. Most of them are technically true. That's the problem.
"AI consultant" covers a contractor placed inside a bank, an independent adviser, a boutique that builds agents and a Big Four partner. Same label, very different products. So the useful question isn't the rate. It's what you're buying at that rate.
The short answer: Advertised UK contract roles provide one reference for AI consultant cost: about £440 to £720 a day across the middle 80% of the sampled rates, with the median advertised AI consultant contract at £564 a day in 2026. Independent advisers and boutiques often charge more, and the large consultancies list senior staff at £2,150 to £2,855 a day. A first discovery or pilot typically costs from a few thousand to tens of thousands of pounds.
Key numbers:
- Median UK AI consultant contract rate: £564 a day, middle 80% from £443 to £717 (ITJobsWatch, six months to October 2026)
- London median: £552 a day, down 8% on a year earlier (ITJobsWatch)
- KPMG's UK government rate card: £400 a day at the most junior level to £2,855 at the most senior (G-Cloud 14)
- AI development projects reviewed on Clutch most often cost $10,000 to $49,999 (Clutch, October 2026)
A note before we start: these are market ranges from published sources, not my prices. And if you're thinking of becoming an AI consultant rather than hiring one, my guide to becoming an AI consultant covers fees from the other side of the table.
What is the typical AI consultant cost in the UK?
Most AI consultant rates you'll find online are guesses from firms selling AI consulting. The more reliable numbers come from places where prices are actually published: contract job adverts and government rate cards. Here's what they show.
| Who | Published rate or estimate | Source |
|---|---|---|
| UK AI consultant contractors (advertised roles) | £443 to £717 a day (median £564) | ITJobsWatch, 2026 |
| Freelance AI practitioners | £400 to £800 a day | Helium42 estimate, 2026 |
| Mid-tier UK consultancies | £900 to £1,600 a day | Helium42 estimate, 2026 |
| Boutique AI specialists | £1,200 to £2,500 a day | Helium42 estimate, 2026 |
| Big Four (KPMG, published UK government card) | £1,625 (level 4) to £2,855 (level 7) a day | KPMG G-Cloud 14 |
| AI development firms worldwide (mostly build work) | Most $25 to $49 an hour | Clutch, 2026 |
Three caveats. The ITJobsWatch figures are advertised contract roles, often months-long placements inside large organisations, so they measure the cost of a pair of hands rather than an adviser who owns the outcome. The Helium42 bands are one UK firm's published market estimate, useful as a cross-check but not audited data. And the KPMG card dates from 2024, filed for public sector buyers.
For an illustrative hourly equivalent, assume an eight-hour day and divide by eight. This is not an observed hourly rate or a promise about a supplier's working day. The UK contract median works out at roughly £70 an hour. Independent advisers who bill by the hour usually price higher than that, because they're selling short bursts of senior judgement rather than full days.

How much does an AI consultant cost in London?
Less of a premium than you'd expect. For the six months to October 2026, the median London AI consultant contract was £552 a day, slightly below the UK-wide £564, and down 8% on the £600 London paid a year earlier (ITJobsWatch).
These figures describe different sets of advertised jobs, not controlled like-for-like quotes. They do not show that London consultancy is cheaper or that remote delivery caused the difference. Compare scope, seniority, location requirements and tax treatment before drawing that conclusion.
The same logic works internationally. Clutch's location data puts typical AI development rates at $50 to $99 an hour for US firms and $25 to $49 for firms in India (Clutch). I work from Dubai with clients in several countries, and the pattern holds: you pay for seniority and accountability, not postcode.
What does an AI consulting project cost?
Day rates only tell you the unit price. The engagement model decides the total, and who carries the risk if it runs over.
| Engagement | Typical shape | Published UK estimate |
|---|---|---|
| Strategy or discovery workshop | 2 to 4 weeks, fixed fee | £12,000 to £35,000 |
| Proof of concept, one use case | 6 to 12 weeks | £25,000 to £85,000 |
| Full production deployment | 12 to 26 weeks | £75,000 to £250,000 |
| Training programme | 4 to 8 weeks | £5,000 to £25,000 |
| Ongoing advisory retainer | Monthly | £3,000 to £15,000 a month |
Those bands come from Helium42's 2026 UK pricing guide and lean towards mid-market firms. Smaller businesses often pay well under them for a tightly scoped piece of work, such as a two-day assessment from an independent.
Clutch lists $10,000 to $49,999 as a typical band for the AI development projects reviewed on its platform. That is a selected marketplace sample, not a forecast for your business. Ask suppliers to price the same deliverables and assumptions.
Remember that consulting fees are only part of the bill. Licences, cloud costs, data clean-up and your own staff's time sit on top. I break those down in how much AI implementation costs.
Why do AI consultant rates vary so much?
Because the people vary more than the work. KPMG's own card runs from £400 a day at level 1 to £2,855 at level 7, a factor of seven inside one firm (KPMG).
Five things move the price most:
- Seniority and accountability. Someone who'll own the outcome and tell your board "no" costs more than someone executing a spec.
- Advice versus build. Strategy is priced on judgement. Build work is priced on hours, and that's where offshore rates bite.
- Scope clarity. "Help us with AI" gets the uncertainty priced in. "Cut invoice processing time in half" doesn't.
- Data and integrations. Clean data in known systems is cheap. Data scattered across inboxes and spreadsheets isn't.
- Regulation. Health, finance and legal work needs audit trails, access control and human review. That's real engineering.
How do you read an AI consultant's quote?
Every pricing unit hides something. A day rate hides the number of days. A project price hides the scope. A retainer hides the hours. Your job is to get the hidden number on the table.
Ask for:
- The blended day rate and the number of days. £40,000 at £2,000 a day is 20 days of senior time. At £800 a day it's 50 days of something else.
- Named people and their seniority. Not "a team". Who, exactly, and how many days each.
- A stop point. A moment, usually after discovery or the first pilot results, where you can walk away without paying for the rest.
- The success measure. What number will this move, and what is it today?
- What you keep. Code, prompts, workflows, documentation and admin access, in your accounts.
- Any software margins. If they resell or get referral fees on the tools they recommend, you should know.
A low day rate attached to a vague scope and no cap is how a cheap project becomes an expensive one. For the questions that separate firms, see how to choose an AI consultancy.
What I've seen in practice
The day rate is rarely what goes wrong. The common mistake is buying open-ended time without a defined first deliverable. Nobody's being dishonest. The scope just keeps finding new rooms to wander into.
Cheap build, expensive adoption. A failure pattern to watch for: the build comes in on budget, then nobody uses it because training and process change weren't in the quote. The money was spent on the easy half.
Big firms are sometimes the right call. If you need board cover, multi-country delivery or a procurement-approved supplier, the premium buys something real. For a 50-person business automating its quoting process, it mostly buys overhead.
The cheapest consultant is the one who stops you building the wrong thing. A two-week assessment that kills a bad idea saves more than any discount on the build. Pay for judgement early, and you'll need less of everything else later.
If you're still working out what kind of help you need, start with what an AI consultant actually does.
How to budget for an AI consultant
- Define one outcome. A process and a number, such as quote turnaround time or hours spent on data entry.
- Budget a first phase only. A fixed-price discovery or assessment, with the build priced after it, not before.
- Get three quotes in the same format: days, people, day rates, deliverables, stop point.
- Add the non-consulting costs. Licences, cloud, data clean-up and internal staff time.
- Hold back money for adoption. Training and process change, or the build won't stick. See AI training for employees.
- Agree how you'll measure the return before you sign. The method is in how to measure AI ROI.
Frequently asked questions
What is the average AI consultant hourly rate in the UK? Advertised UK AI consultant contracts have a median of £564 a day, roughly £70 an hour on an eight-hour day. Independent advisers who bill hourly for short pieces of senior work usually charge more, and large consultancies charge several times that.
How much does an AI consultant cost in London? The median London AI consultant contract rate was £552 a day in the six months to October 2026, slightly below the UK median. Senior advisory and consultancy rates in London vary far more by firm and seniority than by location.
How much does an AI strategy engagement cost? One UK firm's published estimate puts a strategy or discovery workshop at £12,000 to £35,000 over two to four weeks. Smaller, tightly scoped assessments from independents can cost much less.
Is it cheaper to hire an AI consultant or an employee? For a defined first project, a consultant is usually cheaper and faster. Once AI is part of daily operations, an internal owner, supported by outside specialists where needed, tends to be better value.
Do AI consultant fees include software and running costs? Usually not. Licences, cloud hosting, data preparation and ongoing support are normally separate, so ask for them to be listed in the proposal.
